How to communicate with a Lighthouse
Getting a real answer from somebody who will never volunteer that it is too much.
They delivered the thing on the agreed day, during a week you later found out was terrible. Nobody chased them. It did not occur to them to mention the week, and you only heard about it months later from somebody else.
You are not dealing with somebody who is fine. You are dealing with somebody who absorbs the cost on purpose, so that you do not have to carry it. The absorbing reads to them as an ordinary requirement rather than as something worth reporting.
What is actually happening
This pattern is steady and quiet, and the people around it organise themselves against that steadiness. Drive here looks like follow-through rather than speed, so what was agreed in March is still true in September without anyone checking. That reliability is why nobody checks.
Two things are happening that you cannot see. Load is being taken on rather than refused, and it keeps being taken on until the load itself becomes the story. And there is almost no visible strain, so the moment when somebody would normally offer help never arrives. By the time it looks difficult from outside, it has been difficult for a long time.
The third thing is the one that quietly damages a working relationship. A judgement about how a colleague works gets held privately, at length, without ever being put where that colleague could answer it. What reads as distance is usually a strong read on the room that has not been said, because saying it has not yet seemed useful.
What it costs, and who pays it
The first cost lands on the colleague being judged. They are working inside an assessment they were never told about and cannot argue with. So they keep doing the thing, and the private verdict hardens for another year. Nobody gets to correct a case that was never made out loud.
The second cost lands on the team, late and all at once. Because nothing looked hard, nobody redistributed anything, and the day it stops being sustainable is the day everybody finds out. Then the people who would have helped feel shut out, which is the opposite of what the absorbing was for.
What to do differently
Ask them what they think, directly, and then be quiet.
The reading is explicit: they will answer honestly and will rarely volunteer it. A general invitation to speak up gets nothing here, because nothing has been asked. A direct question gets a real answer, and it is usually the sharpest read in the room.

Offer help before there is anything to see.
The visible signs arrive very late here, which means waiting for them is waiting too long. Offer at the point where you would offer to anyone, based on the size of the work rather than on how strained they look. Wait for evidence and you will be helping after the damage.

Give the reason whenever I change a plan.
The reading names this as a need and the emphasis is precise: the change is fine, the unexplained change is not. A plan that moves without a stated reason reads as the standard being abandoned. Give the reason and the position moves easily, because this pattern will shift for a good argument.
SayI am moving the date, and here is why, not because it stopped mattering.
Say out loud that the steadiness was noticed.
Otherwise it is assumed it was not, and that assumption is usually correct because nobody says it. Name the specific thing that got done on the specific day. Say nothing and you get the reliability anyway, right up until the person providing it concludes it is invisible.

When this goes wrong
The one it gets confused with
Both hold a line under pressure and both think in systems, so from the outside the refusal looks identical. The difference is what the line is anchored to. Meridian holds because the position is correct, and will hold it in an empty room. Lighthouse holds because people are relying on it, and the reliance is the reason. Test it by removing the people: ask what happens if nobody is depending on this any more. A Meridian keeps the position. A Lighthouse asks who it was for.

You are reading a calm surface and inferring what is under it.
