How to communicate with a Torch

Getting a real commitment from somebody who genuinely thought you were both just chatting.

You made a joke at the moment the conversation got serious, and it worked, and the conversation ended. Except it was not you. It was them, and it is the third time, and you have stopped bringing the serious thing up because you already know the shape of what happens next.

They also agreed to take on the reporting last month, cheerfully, and it has not happened. When you chased it they were genuinely baffled. They heard a shape of an idea in a good conversation. You heard a yes.

What is actually happening

This pattern is sociable and energetic while staying on what is concretely in front of it, and it applies almost no pressure to anyone, itself included. The lightness is a position rather than a defence. That is why it does not bend when you signal that a subject is heavy: nothing about the mood registered as a request.

The agreement problem is specific and it is not dishonesty. A large vague commitment gets accepted in good faith, because what was heard was a general direction rather than an undertaking with a date on it. Nobody was managing you. Two people left the same conversation holding two different objects.

The humour is the piece that costs most. Under pressure a serious conversation gets deflected with a joke, repeatedly, until people stop offering it. That is the mechanism worth understanding. The door does not slam, it just stops being knocked on, and the person deflecting is usually the last to know.

What it costs, and who pays it

The cost lands on whoever minds more about the dull half of a shared task. This pattern goes where the work is interesting and the rest drifts, and it drifts onto the person with the lower tolerance for things being unfinished. That person is doing two jobs and has not mentioned it, which is why it has continued.

The second cost is quieter and it lands on the relationship. Deflect the serious conversation three times and the other person files you as good company rather than as somebody to rely on. Nobody announces that reclassification. It shows up as never being the person who gets told the difficult thing first.

What to do differently

  1. Say out loud that you need the serious version now.

    The reading names this as a need, which means the signal you have been sending has not been arriving. A change of tone is not legible here. A sentence is. Announce the switch and you will usually get it. Rely on the atmosphere and you will get the joke, again, and it will not be avoidance.

    SayI need the serious version of this for ten minutes. You can be funny again after.

  2. Make the commitment small, concrete and dated.

    Large vague undertakings get agreed to here and evaporate, and neither party notices at the time. A small specific one survives because there is something to check. Shrink it until it has an edge you can both see, and you stop discovering the mismatch six weeks later in an unpleasant conversation.

    SaySo that is the Tuesday numbers, in the shared doc, by Thursday lunchtime. Just that one.

  3. Ask them to repeat the commitment back with the date.

    This is the growth move from the reading, and it is diagnostic. If what comes back is a general direction, you have just found out for free that no commitment was made. If the date comes back, it exists. Either way you learn it now instead of after the deadline.

  4. Give them the genuinely interesting part and staff the rest.

    There is real effort available here on work this pattern chose, and near indifference to goals it did not. That is not laziness and treating it as a character problem wastes the good half. Route the interesting piece here on purpose. The boring remainder will drift wherever you leave it.

When this goes wrong

The one it gets confused with

Both are easy company and both make a room lighter, so they get mistaken for one another constantly at the social end. Watch what the attention is actually on. Afterglow is tracking how you are doing and will circle back to a thing you said twenty minutes ago that landed badly. Torch is enjoying what is happening in the room right now and is not monitoring you at all. If you left feeling checked on, that was not a Torch.

You will get the reading wrong in both directions. The people around you are making the same call about you, from the same thin evidence, and they will not say which way it went.
